Sourcing Contract Manufacturers for Personal Care Products Case Study

A European client, one of the top-three proprietary brand manufacturers, assigned Dragon Sourcing a task. They wanted it to find and pre-qualify Indian contract manufacturers for personal care products. The objective was to find manufacturers capable of handling both rinse-off and leave-in personal care products, ensuring quality and competitive pricing.  

 Project Approach  

The project followed a structured approach, starting with supplier pre-qualification. Dragon Sourcing identified 55 potential suppliers, of which 13 passed pre-screening based on criteria like ISO 9001 and GMP certification.  

We administered the RFI/RFQ process to these suppliers, and 8 of them responded, offering competitive pricing. We conducted a thorough analysis of these responses to rank the suppliers based on pricing, production capabilities, and certifications. 

 Key Metrics and Results  

Here are some important metrics of this project. 

55 suppliers were identified.  

13 suppliers passed the pre-screening process.  

8 suppliers submitted complete RFI/RFQ responses.  

5.7 million units of personal care products were sourced, including body washes, lotions, face washes, and shampoos.   

Depending on the product category, the estimated total annual spend on these products ranged from INR 16.15 to 62.75 million per supplier. 

We ranked the suppliers based on various criteria, such as their production facilities, quality systems, and corporate responsibility measures. The highest-scoring supplier achieved an 86% RFI score, and all suppliers met essential quality certifications, such as ISO 9001, GMP, and FDA approval.  

 Outcome 

Dragon Sourcing’s efforts culminated in a detailed supplier database, with shortlisted manufacturers ready to deliver personal care products efficiently. We completed the project within the planned 9-week timeframe, providing weekly progress reports to ensure client satisfaction. The identified manufacturers not only met the client’s quality expectations but also offered competitive pricing, making them suitable partners for future production.
